Value chain analysis supporting strategy work

Value chain analysis is a method that provides the strategy process with a concrete foundation for making choices. Konsulttiverkko has utilized it in several strategy engagements in precisely this role: as a tool that shows where value is created within a company's operations and where it is being lost—before targets and focus areas are locked in.

The method breaks business operations down into stages, from procurement and production to distribution, sales, customer relationships, and supporting functions. Each stage is evaluated based on cost, the value generated for the customer, and its connection to other stages. This reveals whether the company is positioned correctly in the chain, whether it is selling at a price point that is too sensitive, or if it is missing opportunities where the customer would be willing to pay more. While the analysis does not solve the strategy on its own, it makes the available options visible.

The results feed directly into the strategic decision-making process. If moving upstream/downstream requires introducing a service offering alongside a physical product, it becomes a strategic decision about the level at which the customer relationship is built. Similarly, decisions on what to keep in-house, what to outsource to partners, and where to anchor competitive advantage rely on where value is truly generated. Thus, value chain analysis delivers additional insights to support strategic decision-making, allowing the strategy to define its objectives and outline the actions required to achieve them.

Value chain analysis is particularly well-suited for industries with a clear downstream business model. For more complex cases, we recommend an ecosystem analysis.
